Why silent-first beats going round the table
Ask a room for ideas out loud and you get the first idea, then variations on it. Everyone who had a different thought quietly revises it to fit. Collecting in writing, at the same time, removes that. People commit to their own thinking before they see anyone else's, so what lands on the wall is genuinely six ideas rather than one idea and five echoes.
Running one that the loudest voice does not decide
Give the prompt, then a couple of minutes of quiet where everyone adds without discussion. Read the wall aloud before anyone defends anything, because reading someone else's note in their absence is the fastest way to find out whether it stands on its own. Only then group and discuss. The order matters more than the timings.
Retros without the same three complaints
Retrospectives drift toward whatever was most recent and most annoying. Collecting silently first surfaces the quieter, structural things that never survive a round-table, because they are harder to say out loud than a complaint about a flaky test. Group the notes, and the pattern that shows up three times in different words is usually the one worth an action.
